Stress is something nearly every working adult experiences – but not all stress is created equal. A tight deadline might sharpen your focus for an hour; years of unrelenting pressure can quietly erode your memory, drain your energy, and chip away at your ability to think clearly. Understanding how stress actually affects performance and productivity is no longer just an academic question. With Gallup’s 2024 Global Workplace Report finding that 41% of employees worldwide report experiencing “a lot of stress,” the stakes for individuals and organizations alike have never been higher.

How stress hijacks your brain

Before looking at the workplace, it helps to understand what stress actually does to the brain. When the body perceives a threat – whether it’s a looming presentation or a hostile email – it triggers the release of cortisol, the primary stress hormone. In small doses, cortisol sharpens attention and prepares the body to act. But when stress becomes chronic, that same hormone starts working against you.

Research published in Policy Insights from the Behavioral and Brain Sciences confirms that chronically elevated cortisol can impair memory and disrupt hippocampal function – the brain region most critical for learning and forming new memories. The result is not just forgetfulness. Prolonged stress narrows attention, degrades concentration, and makes complex problem-solving significantly harder. Employees under sustained stress often find themselves re-reading the same paragraph, forgetting conversations, or struggling to hold multiple tasks in mind at once – all signs that their cognitive resources are being depleted in real time.

The long-term risk: cognitive decline

The consequences of long-term stress don’t stop at day-to-day cognitive fog. A systematic review and meta-analysis published in Neuropsychology Review found that higher perceived stress was significantly associated with an increased risk of mild cognitive impairment and all-cause dementia. Crucially, exposure to two or more major stressful life events was linked to a 72% higher risk of developing dementia compared to those who experienced none.

A separate narrative review in Brain Sciences explains the biological pathway: under chronic stress, dysregulated activity in the brain’s stress-response system leads to sustained cortisol elevations that damage neurons and impair memory circuits. Systemic inflammation triggered by stress also accelerates neurodegeneration over time. This makes managing workplace stress not just a productivity concern, but a long-term brain health priority.

The Yerkes-Dodson Law: why some stress actually helps

Here is where the picture gets more nuanced – and more useful. Not all stress damages performance. In 1908, psychologists Robert Yerkes and John Dodson published a now-famous study showing that performance improves as arousal (the state of mental and physical alertness associated with stress) increases, but only up to a point. Beyond that point, further stress causes performance to drop. This relationship, known as the Yerkes-Dodson Law, is typically represented as an inverted U-shaped curve.

The bottom of the left side of the curve represents under-arousal: too little pressure, and employees disengage, become bored, and perform carelessly. The top of the curve – the sweet spot – is where moderate stress produces peak focus, motivation, and output. This is sometimes called being in “flow.” The right side of the curve represents over-arousal: too much pressure, and the same cognitive functions that stress was supposed to sharpen begin to collapse. Attention narrows into what researchers call “tunnel vision,” memory retrieval becomes unreliable, and decision-making deteriorates.

Task complexity changes the equation

An important nuance of the Yerkes-Dodson Law is that the optimal level of arousal depends on the complexity of the task at hand. Simple, well-practiced tasks – like data entry or a familiar customer service call – can tolerate higher arousal levels. The extra energy can even boost speed and accuracy. Complex, unfamiliar tasks – like writing a strategy document, learning a new system, or navigating a difficult negotiation – suffer much earlier as arousal climbs. The brain simply doesn’t have enough working memory capacity to manage both the cognitive demands of the task and the physiological noise of high stress simultaneously.

This has direct implications for how work is designed and managed. Piling pressure onto employees who are already tackling demanding, knowledge-intensive work doesn’t motivate – it degrades output quality and increases errors.

Workplace stress and burnout: when pressure becomes chronic

When moderate stress tips into chronic overload and stays there, the long-term outcome is burnout. The World Health Organization’s International Classification of Diseases (ICD-11) defines burnout as an occupational syndrome resulting from chronic workplace stress that has not been successfully managed, characterized by exhaustion, mental distance from one’s job, and reduced professional effectiveness.

The data on burnout is stark. Recent research compiled from multiple 2024 and 2025 studies found that 82% of employees are now at risk of burnout – up significantly from 65% in 2023. The economic toll is equally alarming: burnout costs businesses an estimated $322 billion annually in lost productivity, with healthcare costs associated with burnout-related conditions adding another $125-190 billion per year.

The symptoms that drain organizations

Burnout doesn’t arrive suddenly. It builds through recognizable stages: persistent exhaustion that doesn’t resolve with rest, growing cynicism or detachment from work, irritability with colleagues, and a declining sense of personal effectiveness. These symptoms translate directly into measurable organizational harm. According to a 2022 American Psychological Association report, nearly three in five employees reported negative effects of work-related stress, including lack of interest and emotional exhaustion – both hallmarks of burnout.

Absenteeism is another major downstream cost. A SHRM report found that stress or mental health-related leaves accounted for 33% of absences in 2023. Burned-out employees are also three times more likely to actively seek a new job, directly feeding turnover – one of the most expensive HR problems any organization faces. The Gallup 2024 State of the Global Workplace Report noted that manager burnout in particular leads to declining performance, increased absenteeism, and higher team turnover, given that 70% of team engagement is attributable to the manager.

Who is most at risk?

Burnout does not affect all workers equally. Data from 2024 shows that mid-level employees report the highest burnout rates at 54%, caught between demands from senior leadership and the needs of frontline staff. Women are disproportionately affected – female burnout rates are higher than male rates, a gap that has widened since 2019. Younger employees are also increasingly vulnerable, with Gen Z and millennial workers reporting peak burnout as early as age 25. The 2024 NAMI Workplace Mental Health Poll found that 33% of employees noticed their productivity suffer directly because of mental health challenges, while 36% reported that their mental health had suffered specifically because of work demands.

Technostress: the modern stressor hiding in plain sight

Beyond the traditional sources of workplace pressure, the past two decades have introduced a new category of occupational stress tied directly to technology. Technostress refers to the psychological strain that employees experience as a result of using, adapting to, or being constantly connected through information and communication technology (ICT). It is defined technically as the mismatch between an individual’s capacity and the technological demands placed on them – and the greater that gap, the greater the stress.

Technostress manifests in five distinct ways researchers have identified: techno-overload (technology increasing the pace and volume of work beyond manageable limits), techno-invasion (constant connectivity eroding the boundary between work and personal life), techno-complexity (the difficulty of learning and using rapidly evolving tools), techno-insecurity (fear that technology or more tech-savvy colleagues may make one’s role obsolete), and techno-uncertainty (the anxiety that comes with frequent software updates and shifting digital expectations).

Its real impact on performance

Research examining technostress across industries found that it significantly decreases productivity, reduces job satisfaction, and increases turnover intentions. Employees dealing with high technostress report difficulty concentrating, more frequent errors, frustration that spills into team interactions, and a growing sense that technology is working against rather than for them. A study reviewed by ScienceDirect focused on educators found that technostress was linked to role ambiguity, deteriorating work-life balance, and rising intentions to leave – with increased absenteeism and turnover creating costly implications for institutions.

The rise of remote and hybrid work has intensified these effects. Employees navigating multiple collaboration platforms, constant notification streams, and the blurred boundary between home and office are particularly susceptible. Research in Current Opinion in Psychiatry notes that digital technologies in the workplace are associated with higher workload, greater complexity, and increased conflicts between work and personal life – all of which generate measurable physiological stress responses. Importantly, it also points out that well-designed digital work environments, with appropriate autonomy and organizational support, can mitigate these risks.

Addressing technostress organizationally

The good news is that technostress is manageable. Studies from Frontiers in Psychology demonstrate that targeted training and strong organizational support significantly moderate the negative relationship between technostress and employee performance. When employees feel competent with the tools they use, and when organizations invest in digital literacy and technical support, the mismatch that produces technostress narrows. Building a culture where employees are involved in technology decisions – rather than having new systems imposed on them – further reduces the anxiety of techno-uncertainty.

What organizations and individuals can do

The research points to several consistent themes. At the organizational level, effective management practices make a measurable difference: Gallup data shows that employees in companies with ineffective management are nearly 60% more likely to experience high stress than those in well-managed environments. Clear communication of roles and expectations, regular check-ins, and genuine support for work-life balance all reduce the chronic stress that feeds burnout.

At the individual level, recognizing where you sit on the Yerkes-Dodson curve for your specific tasks is a practical starting point. If a task is complex and you feel highly stressed, the research suggests that reducing arousal – through structured breaks, task prioritization, or delegation – will produce better output than pushing through. For simpler tasks, a degree of energizing pressure is not only tolerable but productive. Building resilience through consistent sleep, physical activity, and social connection also directly protects cognitive function, as research in Frontiers in Aging Neuroscience confirms that higher psychological resilience is associated with better attention, working memory, and a lower burden of modifiable dementia risk factors.

Stress is a permanent feature of working life. The goal is not to eliminate it, but to understand its shape – where it sharpens performance, where it begins to erode it, and how to intervene before chronic pressure causes lasting harm to individuals and organizations alike.
